Okay so I stripped my gears, metal gears just arrived. The swap seemed easy enough, but now when I apply power the just sit there like they have no power, but after a min or so they started to get warm. Any clues to what went wrong?

Just did mine a few minutes ago. I think you may had installed the smallest gear, the one that matched up with the motor gear upside down. BTW, the wires are poorly soldered into the board so tape the middle and bottom pieces together but leave room for access to the four screws.

Are you talking about the little white one that is still plastic?

Yes. The metal gears kit has all the big gears in metal but the smallest one is still plastic. The big gear one the smallest gear piece matches up to the motor gear. Also, before closing the case, look for small pieces of gear that broke off and clean them all out. Finally, don't over tight the screws.

Huh, you lost me?
the smallest (plastic) gear is upside down? or the metal gear closest to it is upside down?

The motor pinion is metal. The smallest gear, when look from the side, at eye level, looks like a "T". Place the "T" upside down so that the big gear match up with the motor pinion. Sorry if this is confusing.

Very confusing.......am I just hard headed.......the motor gear is metal we agree on that...
the only gear that touches it is white and plastic, so from there ??

the smallest gear for the motor goes second and upside down
also make sure u center the POT spin it till it hits the stops and find the middle

I was wondering about that too.....how will it know where center is or how do I set it.
So I should power up with no gears and then install

i did that and the morot will not stop even when center reason for the better centering or the cracling you hear when static
but if you power up
center the POT till is has a slow racheting in the motor and that would be center
